Short-term incentive ROI

SPIFF calculator

A SPIFF only pays off if it creates sales you would not have made anyway. Enter the payout, the units sold and your baseline to see the true cost per incremental unit and the return on the program.

SPIFF ROI

38.46%

(Incremental gross profit − SPIFF cost) ÷ SPIFF cost.

Total SPIFF cost
$13,000.00
Incremental units
20
Incremental gross profit
$18,000.00
Cost per incremental unit
$650.00

How this is calculated

  1. Payouts: units × payout per unit $12,000.00
  2. + Fixed program cost $1,000.00
  3. = Total SPIFF cost $13,000.00
  4. Incremental units: units − baseline 20
  5. Incremental gross profit $18,000.00
  6. ROI: (profit − cost) ÷ cost 38.46%

Worked example

A $200-per-unit SPIFF with $1,000 of fixed cost; 60 units sold against a baseline of 40, at $900 gross profit per unit.

Incremental gross profit $18,000.00
Cost per incremental unit $650.00
  1. Payouts: units × payout per unit: $12,000.00

How SPIFF ROI is calculated

SPIFF cost = payout per unit × units sold + fixed program cost

Incremental units = units sold − baseline units

ROI = (incremental units × gross profit per unit − SPIFF cost) ÷ SPIFF cost

The SPIFF is paid on every unit sold during the program, including the ones you would have sold without it. That is why the baseline matters more than the payout rate.

Choosing a baseline

  • Best: a control group of comparable reps who were not eligible for the SPIFF.
  • Good: the same period last year, adjusted for growth.
  • Weak: the previous month — seasonality and pipeline timing can swamp the effect.

If you cannot estimate a baseline, the result is a cost, not an ROI.

Limitations

  • Pull-forward is not modelled: deals pulled into the SPIFF window from next month inflate incremental units.
  • Gross profit per unit is an average; discounting during the SPIFF lowers it.
  • Estimates only — not tax or payroll advice. SPIFFs are usually taxable supplemental wages.

Frequently asked questions

What is a SPIFF?

A SPIFF (sales performance incentive fund) is a short-term bonus paid for selling a specific product, hitting an activity target or closing within a window. It sits on top of the regular commission plan.

What is a good SPIFF ROI?

Any positive ROI means the incremental gross profit covered the program. We do not publish benchmark ranges because we have no sourced data; compare against the return of other uses of the same budget.

Should SPIFFs count toward quota?

That is a plan-design choice. If the SPIFF product also counts toward quota and accelerators, add the extra commission to the fixed program cost to see the full cost.
